Our Integrator runs our Level 10 Meeting but tends to dictate the solutions during IDS instead of letting the team debate and solve them. How do we transition our Integrator to a true facilitator who empowers the team?
The role of the facilitator in a Level 10 Meeting is to guide the process, not to dictate the outcomes. When an Integrator uses their positional power to shut down debate and hand down decisions during IDS, they kill team buy-in, destroy accountability, and miss out on the collective intelligence of the room.
To correct this, the Integrator must learn to separate their role as facilitator from their seat on the Accountability Chart. As the facilitator, their job is to keep the meeting on time, ensure everyone is heard, and force the team to follow the IDS process. They must ask questions rather than give answers.
Instead of saying, here is what we are going to do to solve this, they should ask the team, what do you think is the root cause of this, or what are our options to resolve this? If the Integrator has a strong opinion on a specific issue, they should explicitly state, I am stepping out of my facilitator role for a moment to speak as the Integrator, share their view, and then step back into the neutral facilitator role.
If the Integrator struggles to maintain this neutrality, consider rotating the facilitator role to another leadership team member for a quarter. This gives the Integrator the freedom to fully participate in the debates without carrying the burden of managing the clock and the flow of the meeting.
