We finally hired an external Integrator to run the day-to-day operations so I can focus on the Visionary role, but my legacy leadership team members keep bypassing our new second-in-command and coming directly to me for approvals. How do I shut down this backchannel without making my team feel abandoned or micromanaged?
Bypassing the Integrator is a common trap that completely undermines your new second-in-command and stalls your progress toward exit readiness. If your legacy managers can bypass the Integrator, the Integrator has no actual authority, and you are still trapped in the day-to-day operations. To shut down this backchannel, you must practice discipline. The moment a legacy leader approaches you with an operational issue or a request for approval, your immediate response must be to ask if they have run it by the Integrator. If the answer is no, politely but firmly direct them to go back and resolve it with the Integrator first. You must also maintain strict alignment with your Integrator. Schedule a weekly Same Page Meeting to ensure you are completely unified. If the Integrator makes a decision you do not agree with, discuss it privately, never in front of the team. When the leadership team realizes that you will no longer rescue them or make decisions over the Integrator's head, they will stop trying. This builds the Integrator's authority and gives you the freedom to focus on your true Visionary duties.
