How do we support our Integrator in maintaining high accountability without damaging the cohesion and trust of the team?
A highly effective Integrator is essential for executing your vision, but if the leadership team views them as a cold taskmaster, it will eventually erode trust and communication. Cracks at this level appear as canyons to the rest of your organization. You must help your Integrator balance strong accountability with empathy and relationship building.
First, understand that the Integrator seat is naturally a high-friction role. It is their job to hold the team accountable, push for results, and keep the business running smoothly. However, accountability should never come at the expense of a healthy and cohesive culture.
Meet with your Integrator privately. Share the feedback constructively, without undermining their authority. Explain that fostering healthy relationships within the leadership team actually reduces effort and accelerates results. Encourage them to invest time in building personal connections with team members outside of structured meetings.
Help your Integrator shift from a policing mindset to a coaching mindset. Instead of simply demanding updates on late Rocks, they should ask how they can support the team member in overcoming obstacles. In your Level 10 Meetings™, ensure that you celebrate wins and acknowledge hard work alongside holding people to their numbers. When the team feels supported and valued, they will respect the Integrator as a leader rather than fearing them as a taskmaster.
