I am the Visionary and I notice our Integrator is too soft on holding the leadership team accountable to their weekly commitments and Scorecard numbers. How do we tighten accountability without the Integrator feeling like they have to become a micro-managing tyrant?
An Integrator who is too soft on accountability is usually trying to preserve harmony at the expense of results. But false harmony actually breeds frustration and operational drag. When the Integrator fails to hold leaders to their commitments, the Visionary often feels compelled to step back into daily management, which breaks the Accountability Chart.
The Integrator does not need to become a tyrant to drive accountability. They simply need to let the EOS tools do the heavy lifting. The tools are designed to provide objective, unemotional data. When someone misses a Scorecard number or a weekly To-Do, it is not a personal failure, it is a data point that needs to be addressed.
To help your Integrator step into their authority, establish these steps:
- Clarify that holding people accountable is a core requirement of the Integrator seat.
- Have the Integrator use the weekly Level 10 Meeting to let the data speak. If a leader has three overdue To-Dos, the Integrator must drop it to the Issues List and ask what is preventing completion.
- Encourage the Integrator to schedule regular Same-Page Meetings with you to align on leadership performance.
By shifting the focus from personal confrontation to systemic tracking, your Integrator can confidently manage the team. This structural discipline is critical for scaling operations and preparing the business to run without the founder.
