We have a very tight-knit, high-performing leadership team that has run on EOS for years, and we are about to bring in our first new executive hire. How do we onboard them so they quickly integrate into our established culture of trust without disrupting our momentum?
Bringing a new executive into a highly cohesive, established leadership team is a delicate process. If handled poorly, the existing team may view the new hire as an outsider, while the new hire may feel isolated and struggle to find their footing. To integrate them successfully, you must prioritize relationship building alongside operational onboarding. Before their first day, prepare your team. Remind them that a healthy, cohesive team is dynamic and must evolve to support the company's scale. During their first week, schedule informal, one on one sessions between the new executive and every member of the leadership team. These meetings should not be about work. They should focus on personal histories, work styles, and building trust. This helps break down barriers and establishes a personal connection before they dive into tough business issues. Next, run a dedicated integration session during your first quarterly offsite with the new hire. Use this time to walk through the V/TO® and review your core values. Give the new executive the opportunity to ask questions about the company's history and unwritten rules. Finally, ease them into your EOS® meetings. Let them observe your Level 10 Meeting™ for the first week or two before expecting them to fully participate. Teach them your specific communication style and how you use the IDS® process. By actively managing their entry and focusing on trust first, you protect your team health and set your new executive up for long term success.
