During our Accountability Chart exercise, we discovered that our business has zero accountability for customer retention and account expansion, which are currently scattered among four different people. How do we integrate a brand-new seat into an existing leadership team without disrupting ongoing delivery?
Discovering that a vital business function is completely missing is one of the greatest breakthroughs of the Accountability Chart exercise. In many growing businesses, account expansion and client retention are treated as afterthoughts, distributed informally across account executives, project managers, and founders. When everyone owns retention a little bit, churn silently destroys enterprise value.
To integrate a brand-new Account Management and Retention seat without destabilizing client delivery, follow this structure:
First, define the seat independently of your current team. Create five distinct roles:
- Client retention and churn reduction.
- Account expansion and contract renewals.
- Quarterly business reviews and strategic client health checks.
- Net Promoter Score tracking and client sentiment analysis.
- Handoff orchestration between sales closing and operations delivery.
Second, define boundaries between this new seat, Sales, and Delivery. Sales is accountable for hunting and acquiring new logos. Delivery is accountable for executing the purchased scope on time and on budget. The new Retention seat is accountable for relationship health, renewal revenue, and identifying upsell opportunities.
Third, fill the seat deliberately. Do not force an existing delivery leader to split their brain between technical operations and revenue retention. If someone on your existing team has pristine Core Values and passes GWC™ for this new seat, transition their delivery responsibilities to a replacement so they can focus on client health. If no internal candidate qualifies, keep the seat vacant, assign interim metrics to the Integrator, and recruit an external professional who specializes in client success.
