We have brought in a fractional CMO to help scale our marketing ahead of a transition, but our full-time leadership team is treating them like an outside consultant rather than a peer on the Accountability Chart. How do we fully integrate this fractional leader and get the team to trust them with our internal operational challenges?

Bringing a fractional executive onto your leadership team can be incredibly efficient, but only if the rest of your leadership team treats them as a true peer. If your team views them as a temporary consultant, they will withhold sensitive information, ignore their leadership decisions, and fail to collaborate during IDS sessions.

To fully integrate a fractional leader, you must establish their authority immediately on the Accountability Chart. They must own their seat completely, with full responsibility for their Scorecard metrics and Rocks. Your team must understand that although this person is part-time, they have the same decision-making power as any full-time executive in their department.

Next, ensure they are fully integrated into your weekly Level 10 Meeting. They cannot pop in and out; they must participate in the entire meeting, contribute to solving company-wide issues, and hold their peers accountable. Encourage vulnerability by ensuring the fractional leader participates in trust-building exercises and shares their own operational challenges openly.

Finally, as the owner, model this trust. Do not bypass the fractional leader or make decisions about their department without them. When your leadership team sees that you respect the fractional executive's authority and rely on their expertise, they will quickly accept them as a valuable member of the team.
