We are using a fractional CFO and a fractional CMO to save capital as we prepare for an exit, but they only commit a few hours a week and our Level 10 Meetings are suffering. How do we integrate fractional executives into our leadership team and hold them fully accountable?

Fractional executives can be a great way to access high-level talent on a budget, but they must still fit your leadership team structure and be held to the same standards of accountability as full-time leaders.

To integrate them successfully, they must occupy a clearly defined seat on your Accountability Chart. They must fully GWC that seat, even if they are only working with you a fraction of the time.

They must also participate in your weekly Level 10 Meetings. If they cannot commit to this ninety minute meeting, they do not belong on your leadership team. This meeting is where you solve issues and keep the business aligned, and you cannot have key leaders missing.

Finally, hold them accountable to their quarterly Rocks and scorecard metrics. If they are not hitting their numbers or completing their Rocks, address it immediately using the IDS process, just as you would with any other team member.

By treating your fractional executives as true members of your leadership team, you will ensure they are aligned with your goals and actively helping you prepare the business for a successful, clean exit.
