We hired a fractional CFO to join our leadership team, but our full-time leaders are treating them like an outside consultant rather than a peer. This is limiting their effectiveness and blocking honest financial discussions. How do we fully integrate a fractional executive into our leadership team trust dynamic?

To get the full value from a fractional executive, they cannot be treated as a vendor. They must be positioned as a true peer on your leadership team. If your full-time leaders keep them at arm's length, you will never build the vulnerability-based trust required to solve difficult financial or strategic issues.

First, they must have a dedicated seat on your Accountability Chart. This seat must have clear, defined roles and accountabilities, just like any other leadership position. The fractional executive must own their weekly Scorecard numbers and be held accountable for executing their quarterly Rocks. If they do not have skin in the game, the rest of the team will never view them as an equal.

Second, require their full participation in your EOS pulse. They must attend your weekly Level 10 Meetings and quarterly offsites. They cannot simply call in for the financial segment and log off. They need to be present for the entire meeting, participating in IDS sessions and sharing their perspective on all company issues, not just financial ones.

Finally, apply the Trust Creation Process from the Trusted Advisor Fieldbook. Focus on building personal connections between the fractional executive and the rest of the team. Have them spend one-on-one time with other department heads to understand their challenges and build intimacy. When your full-time leaders see that the fractional executive is committed to the shared vision on your V/TO and is willing to share vulnerability, the consultant barrier will dissolve.
