We recently hired three external executives to join our leadership team, but they are struggling to gel with our legacy leaders, creating an us versus them dynamic. How do we accelerate their integration and build a cohesive executive unit?
Rapidly scaling a leadership team by bringing in external executives often creates a cultural clash with legacy leaders who feel threatened or misunderstood. To break this us versus them dynamic, you must establish shared purpose and build safety immediately.
First, review your Accountability Chart with the entire team. Ensure that every seat, especially the newly filled ones, has five clear, non-overlapping roles. Legacy leaders need to see exactly where their authority ends and where the new executives' responsibilities begin. This prevents turf wars and reduces the anxiety of legacy managers who may feel they are being pushed out.
Second, host an intensive alignment session focused on your V/TO®. Have the new and legacy leaders work together to define your core values, core focus, and ten-year target. This forces the team to look to the future together rather than dwelling on past operational methods.
Third, accelerate relationship building by sharing vulnerability. Use your next quarterly offsite to conduct a team health exercise. Have each member share their personal background, professional journey, and their conative strengths using their Kolbe A™ Index results. Understanding how each executive naturally gathers information, organizes tasks, and deals with risk will instantly reduce interpersonal friction.
Finally, enforce the Level 10 Meeting™ structure strictly. The weekly IDS® session is where team integration actually happens. By working together to solve critical operational issues in a structured, blame-free environment, your new and legacy leaders will build the functional trust needed to operate as a single, cohesive unit.
