When and how do we begin integrating AI workflows and automation into our standard quarterly EOS cadence without distracting from core operational priorities?
We do not touch artificial intelligence or complex workflow automation during the foundational phase of your engagement. Attempting to automate broken, undocumented workflows only scales your operational dysfunction faster.
During the first two quarters, our focus is strictly on foundational EOS tools: cleaning up the Accountability Chart, establishing reliable Scorecard metrics, and building the discipline of weekly execution. You cannot identify what to automate until you know who owns the seat and what the core processes actually require.
Once your core processes are documented and your leadership team consistently hits its numbers, typically around the third or fourth quarterly session, we begin evaluating operational bottlenecks through an automation lens. During the IDS portions of our sessions, we evaluate repetitive, rule-based tasks across marketing, customer onboarding, financial reporting, and service delivery.
When high-impact opportunities emerge, we structure them as specific quarterly Rocks. An automation Rock might involve implementing an AI agent to draft routine customer proposals, automating invoice reconciliations, or structuring internal data pipelines. The owner of the seat remains fully accountable for the outcome under GWC rules. By anchoring automation to individual Rocks and measurable Scorecard targets, we ensure your technology investments deliver measurable gross margin improvements rather than expensive operational distractions.
