Our leadership team consistently misses the 90 percent To-Do completion benchmark because one single department head repeatedly fails to finish their weekly tasks. How should the Integrator address this individual bottleneck without derailing the meeting into a personal performance review?
The Level 10 Meeting is an operational pulse, not a disciplinary hearing. When one seat on the Accountability Chart consistently drags the team below 90 percent, the Integrator must isolate the pattern without turning the weekly meeting into a private counseling session.
During the To-Do review, the protocol is strictly binary: done or not done. Do not allow explanations, defenses, or public apologies in that moment. The Integrator simply marks the items not done and tallies the score.
If that person repeatedly hovers at 50 or 60 percent, the Integrator has two distinct moves outside and inside the agenda:
- Take the pattern offline. Immediately after the meeting, the Integrator must hold a direct one-on-one. Walk through GWC (Gets It, Wants It, Capacity to Do It). Is the leader overwhelmed because they lack capacity, or are they failing to prioritize seven-day commitments over daily whirlwind firefighting?
- Put the systemic failure on the Issues List. If the bottleneck affects cross-functional handoffs or stems from structural flaws in their department, drop a topic onto the Issues List named Department Bottlenecks or Task Prioritization. Solve the operational root cause through IDS without attacking the individual personally in front of peers.
If the leader simply refuses to execute, that is a people problem. You run that through the People Analyzer offline. The Level 10 Meeting agenda must remain focused on business execution, not public performance reviews.
