A single team member is chronically dragging our weekly To-Do completion rate below ninety percent, but the rest of the team is hesitant to call them out during the meeting. How do we address this individual bottleneck during our Level 10 Meeting™ without creating defensive team dynamics?
When your weekly To-Do completion rate consistently hovers below the ninety percent standard because of one individual, it is not a team productivity problem. It is an accountability problem. Letting this slide week after week out of politeness destroys the integrity of your Level 10 Meeting™ and breeds resentment among high-performing leaders.
You must address this directly without turning the meeting into a public trial. During the To-Do review, the facilitator must ask the individual why the item is incomplete. The goal is not to shame them, but to identify if the issue is a personal execution failure, a capacity issue, or if the To-Do is actually a stealth Rock that needs to be broken down.
If the individual is consistently failing to hit their numbers, the Integrator must take this offline. Use a one on one meeting to run a GWC™ check. Does this person truly Get, Want, and have the Capacity to manage their seat?
In the room, keep the focus on the system. If a To-Do is not done, do not let them give a long explanation. It is either done or not done. If it is not done, it stays on the list for one more week or drops to the Issues List. If it is on the Issues List, the team must IDS® the root cause: capacity, lack of resources, or poor personal execution.
Do not protect egos at the expense of your company's operational traction. Be humbly confident, address the pattern, and hold the individual to the same standard as everyone else.
