Our quarterly leadership team offsites are becoming repetitive and we are not getting the strategic breakthrough we need. How do we properly prepare our team conatively and structurally so we do not waste these two critical days?
To stop your quarterly offsites from turning into unproductive griping sessions, you must change how you prepare and structure the meetings. High-performing offsites require rigorous conative and strategic preparation before anyone enters the room.
Start by administering the Kolbe A Index to every leadership team member. This reveals each person's natural method of operation. If you have a team dominated by high Fact Finders, they will naturally want to dive into endless details, while high Quick Starts will try to pivot the strategy every ninety days. Knowing these profiles allows you to design the session to balance these instincts.
Next, enforce a strict rule that all quarterly preparation homework must be completed and submitted at least one week prior. This includes reviewing your V/TO, updating your personal Rocks, and submitting issues for the Issues List. Do not let team members show up and wing it.
During the session, use a clean, structured agenda. Focus the first day on reviewing the past quarter, sharing vulnerabilities to build safety, and updating the V/TO. Use the second day strictly for setting next quarter's Rocks and using the IDS process to solve key issues.
Ensure you are practicing the concepts of safety and vulnerability. Encourage your team to raise the hard, uncomfortable truths early on the first day so they can be solved. If the team is playing status-management games, you will not get an honest assessment of where the business stands. Keep the focus on the company's long-term health, not personal egos.
