During IDS, our leadership team wastes half the meeting debating symptoms because the issue is framed as a vague narrative. How do we force root-cause identification before opening the floor?
Most leadership teams struggle with IDS® because they jump straight from an unfocused story into debating solutions without first identifying the underlying root cause.
When an issue is brought forward, the person who placed it on the board must state it in a single sentence: who is involved, what is broken, and what the operational impact is. If they require multiple paragraphs of background context, they have not done the work of identifying the real problem. The Integrator must demand that single sentence before opening the floor for team discussion.
Once the issue is stated concisely, the room must use the Five Whys technique to peel away the symptoms. If the issue is raised as sales missed target this month, that is merely a symptom. Why did sales miss? Pipeline volume dropped. Why did pipeline volume drop? Marketing produced zero qualified leads from the new campaign. Why did that happen? Product launched a feature without training marketing on the value proposition.
Now the true issue emerges: a lack of cross-functional launch process between product and marketing. Debating the issue at the symptom level results in telling sales reps to work harder. Debating the root cause produces a permanent system fix. Keep digging until you hit a structural, process, or people issue before moving to solve.
