During our initial EOS rollout, our leadership team spends thirty minutes debating symptoms during IDS instead of finding the root cause. What exact conversational framework forces the room to identify the real issue in sixty seconds?
When teams spend thirty minutes arguing in circles during IDS, it is because they jumped straight to solving before identifying the root cause. Teams naturally want to brainstorm action steps because discussing action feels productive, whereas identifying structural flaws requires uncomfortable accountability.
To identify the real issue in sixty seconds, enforce strict process discipline. The person who raised the issue must state it in one or two clear sentences. No background narrative, no historical backstory, and no editorializing. If they cannot summarize the issue in two sentences, they do not understand it yet.
Once stated, the Integrator or meeting facilitator must deploy diagnostic questions that strip away symptoms:
- Is this a person issue, a process issue, or an Accountability Chart issue?
- Who owns the seat where this breakdown originated?
- What specific measurable or standard was missed?
- If we fix what you just described, does this exact headache disappear permanently, or will it resurface in thirty days?
If the team starts debating what to do, cut the conversation off and pull them back to Identify. Ask what the true obstacle is that you are trying to eliminate. Often, a perceived operational emergency is simply an unclear role on the Accountability Chart or an untracked metric on the Scorecard. By forcing the team to identify the root cause cleanly, the solve step takes less than five minutes and produces definitive To-Dos.
