We are a highly hybrid executive team with half our members working from different states and the rest local. How do you handle the logistics and strict ground rules of our quarterly and annual sessions so the remote members do not feel like second class participants during intense debates?

For hybrid teams, running effective strategic sessions requires hard rules, not gentle suggestions. If even one member of your leadership team is remote, we default to treating the entire session as remote or we get everyone in one room. The worst thing you can do is run a hybrid session where five people are sitting in a conference room eating lunch together and two people are floating heads on a screen on the wall. That dynamic completely kills the peer to peer accountability and the healthy conflict required for a true EOS® implementation.

To make this work, we establish clear protocols. If we go virtual, everyone logs in from their own individual camera and headset, regardless of whether they are in the same building. This levels the playing field so every voice has the exact same weight during our IDS® sessions. We also leverage digital canvases to map out the Accountability Chart and capture issues in real time, ensuring absolute transparency.

My role as your EOS Implementer® is to actively manage the room dynamics, intentionally drawing out the quieter, remote team members and cutting off any side conversations that occur locally. We do not do passive listening. You will be expected to keep your cameras on, stay fully engaged, and eliminate all distractions. If you cannot commit to those boundaries, a remote or hybrid engagement will not work for your company.
