I just hired an outside Integrator to run the daily business so I can focus on big deals, but I find myself micromanaging him and checking his work daily. How do we build genuine trust quickly using the Trust Creation Process so I can fully let go of the vine?
Hiring an outside Integrator and then micromanaging them is a common trap for Visionaries. If you do not let go of the vine, your new Integrator will become frustrated, lose initiative, and eventually quit, leaving you back at square one. To scale your business and prepare for a clean exit, you must build genuine trust.
Use the Trust Creation Process from the Trusted Advisor Fieldbook to transition from control to collaboration. This process involves five key steps: Engage, Listen, Frame, Envision, and Commit.
First, engage by having an honest conversation about your tendency to micromanage. Acknowledge that letting go is hard for you. Next, listen to his ideas on how he wants to run the daily operations without immediately correcting him. Frame your relationship as a partnership where you own the big picture and he owns the execution.
Envision what success looks like in six months, detailing how the company will run and how you will communicate. Finally, commit to a communication cadence.
Replace daily check-ins with a structured weekly Same Page Meeting. Use this time to align on strategy and review his progress. During the week, respect the boundaries of your Accountability Chart. If you see an operational issue, do not step in to fix it. Instead, bring it to your Same Page Meeting or add it to the Issues List for your weekly Level 10 Meeting™. This disciplined approach gives your Integrator the room to lead while earning your trust through consistent performance.
