I am preparing to step down as CEO and promote our internal VP of Operations to the Integrator seat, but the leadership team is struggling to accept them as the new authority and keeps coming to me for final approval. How do I successfully hand over the reins?
Handing over the reins of daily operations is one of the hardest transitions for any founder. The biggest mistake you can make is allowing shadow-management to continue. When your leadership team bypasses the new Integrator™ to get your approval, you must redirect them immediately.
Tell them: "You need to run that by our Integrator; they have the final decision." If you make the decision for them, even once, you undermine the new leader's authority and signal to the team that the Accountability Chart does not matter.
To make this transition successful, you must clearly define the boundary between the Visionary and Integrator seats on your V/TO®. Let the team know that your role is now focused on long-term strategy, major partnerships, and big-picture ideas, while the Integrator™ has total ownership of daily execution, meeting metrics, and team management.
You must also physically and operationally step back. Stop attending the weekly Level 10 Meeting™ unless you are invited for a specific agenda item. By giving your new leader the space to lead, solve issues, and even make mistakes, you build their confidence and force the leadership team to respect the new reporting structure.
