Our head of technology was brilliant when we were a small shop, but as we scale toward fifteen million and integrate AI tools, they are clearly hitting a ceiling and holding the team back. How do we transition them out of the seat without destroying team morale?
When a legacy leader hits their ceiling, keeping them in a seat they can no longer GWC™ is a disservice to them and a massive risk to your company. It slows your execution and signals to the rest of the leadership team that mediocrity is tolerated.
You must address this with directness and vulnerability. Start by having an open, honest conversation rooted in your Core Values, specifically being Humbly-Confident. Mirror back the performance gaps objectively, using your Scorecard metrics and Rock completion rates rather than subjective opinions.
Evaluate whether they still fit your Core Values and if they have a place elsewhere in the organization. Often, a brilliant technical mind who is failing as a manager would be far happier and more productive returning to an individual contributor role, such as a chief architect, where they do not have to manage people or scale complex operational systems.
If such a seat exists, transition them cleanly and publicly support their new role. If no such seat is available, or if they lack the 'Grow or Die' mindset required to make that shift, you must part ways swiftly. When the team sees that the transition was handled with respect, clarity, and structural integrity, morale will actually improve because you solved a bottleneck everyone was already feeling.
