During our weekly Level 10 Meeting, our facilitator is so polite that they let team members gently drift off the agenda items and explain historical context during the scorecard review. How do we train a passive facilitator to aggressively enforce the strict Level 10 agenda times without creating team tension?
An overly polite facilitator is a major liability in a Level 10 Meeting because their passivity translates directly into wasted company time and uncompleted to dos. You need to reframe the facilitator role from a polite moderator to an operational referee whose job is to protect the team's most valuable ninety minutes of the week.
Start by giving your facilitator explicit permission from the leadership team to interrupt anyone, including the owner. In an EOS run business, the facilitator is the ultimate authority on the meeting structure, regardless of their position on the Accountability Chart.
Teach your facilitator to use a specific, neutral phrase to cut off agenda drift instantly. Phrases like "We are out of time for this section, let's drop it to IDS" or "That is a narrative, we need a simple yes or no" are highly effective. These phrases remove personal bias and shift the focus back to the rulebook of the Level 10 Meeting.
To build their confidence, have the team evaluate the facilitator during the final rating section of the meeting. If the meeting did not start on time, end on time, or stay focused, the rating must reflect it, and the feedback should focus on where the facilitator let the team drift. Once the facilitator realizes the team actually desires boundaries and appreciates a tightly managed room, their confidence will rise, and your weekly meeting waste will drop to zero.
