Our quarterly leadership team offsites always devolve into boring status updates and rehashing of old arguments. How do we structure these sessions to actually drive traction and resolve our biggest issues?
If your offsites are boring, you are running them wrong. These sessions are not for reading reports that everyone should have read beforehand. The entire purpose of a quarterly offsite is to step out of the daily whirlwind, evaluate the health of your leadership team, review your progress, and solve your biggest strategic issues.
To fix this, implement the EOS quarterly pulsing framework. Start by taking a pulse on the business and review your previous quarter's Rocks. Did you achieve them? If not, why? Do not let people make excuses. This is about accountability, not blame.
Next, review your V/TO to ensure you are still aligned on where you are going. The bulk of your day should be spent in IDS, which stands for Identify, Discuss, and Solve. This is where you tackle the hard, uncomfortable issues holding the business back.
To maximize these sessions, consider bringing in an outside facilitator like a Professional EOS Implementer. When you facilitate your own offsite, you cannot fully participate because you are managing the room. An outside expert keeps you on track, calls out status management behaviors, and ensures you do not leave the room without clear accountability.
Every single offsite must end with a clear list of next steps and new Rocks assigned to specific owners on the leadership team. Everyone must leave aligned and committed to execution.
