I am trying to transition out of the Integrator™ role but my leadership team still relies on me for every major decision. How do we fix this structure?
If your team still runs to you for every decision, you have not actually elevated out of your seat; you have only changed your title on paper. You are likely operating as a positional leader rather than empowering your team to step into their own authority.
To fix this, you must clearly define your new role on the Accountability Chart and stick to it. If you are moving to the Visionary seat, your primary responsibilities are big ideas, key relationships, and culture. You must physically and operationally remove yourself from the day-to-day management of the business.
When a leadership team member asks you for a decision, do not answer it. Ask them what they think should be done, and coach them to make the call. If they have GWC™ for their seat, they must be allowed to own their department entirely. This requires you to accept full responsibility for your leadership by letting go of control and allowing others to lead.
Use your weekly Level 10 Meeting™ and Quarterly Pulsing™ sessions to reinforce this boundary. If the team brings operational issues to you, redirect them to the new Integrator. By intentionally stepping back and creating white space for your team to solve their own problems, you build a sustainable organization that can run, scale, and eventually exit without your constant intervention.
