I am currently sitting in four seats on our Accountability Chart, including Visionary, Marketing, and major account sales. My leadership team complains that they cannot make progress because they are constantly waiting on me for approvals, yet I feel like I am working eighty hours a week just to keep up. How do we break this bottleneck without me fully exiting these seats overnight?

You are experiencing the classic owner bottleneck. Sitting in multiple seats is normal in the early stages, but as you scale toward an exit, it becomes a massive operational risk. You cannot be your own boss in four different places and expect your team to have autonomy.

To break this logjam, you must first clarify which seat you are occupying during any given interaction. When you are in your Marketing seat, you report directly to the Integrator. You do not get to pull the owner card or bypass the Integrator's authority just because your name is also in the Visionary seat.

Next, you must document the five major roles for each of your four seats. For the seats you want to exit first, identify the specific decisions that require your approval versus the decisions that the seat holder has the authority to make. Write these boundaries down.

Once the boundaries are clear, delegate the decision-making authority for those roles to your Integrator or other leadership team members, even while your name remains in the seat. You are essentially renting out the operational authority before you fully hand over the keys.

This systematic delegation forces your team to step up and make decisions without waiting for you. It also gives you the space to work on the business rather than in it, proving to future buyers that the company can run smoothly without your constant daily intervention.
