Our Integrator has become the ultimate bottleneck because every operational decision, project approval, and conflict resolution goes through them. How do we restructure the leadership team's seats and use our EOS® tools to decentralize authority and free up our Integrator?

When an Integrator becomes a bottleneck, it is usually because the Accountability Chart™ is not being respected, or seats are poorly defined. The Integrator is meant to integrate the leadership team, not micro-manage every daily decision.

To free up your Integrator, you must first review your Accountability Chart™. Look at the roles and responsibilities for each leadership seat. Ensure that each department head has full accountability and decision-making authority over their domain. If the sales manager cannot make a pricing decision without the Integrator's approval, the seat is not structured for autonomy.

Next, utilize the GWC™ tool to evaluate your leadership team. Do they truly Get, Want, and have the Capacity to run their departments independently? If a leader lacks the capacity or capability, they will constantly push decisions back to the Integrator, creating a bottleneck.

Finally, enforce the discipline of delegation through your weekly Level 10 Meeting™. When issues arise, they must be solved within the department first. Only major cross-functional issues or high-level strategic decisions should escalate to the leadership team meeting. By setting clear boundaries and expecting leaders to solve their own problems, you empower your team and allow your Integrator to focus on organizational integration and execution.
