We are hiring several specialized consultants and marketing agencies to help us scale our systems. How do we represent these external vendors and contractors on our Accountability Chart without cluttering our internal structure?

The Accountability Chart must only represent accountability, not a list of every vendor, agency, or contractor you pay. If you try to draw a separate seat for every external consultant, you will quickly create a cluttered, confusing mess that dilutes internal accountability.

The rule is simple: every external vendor or contractor must report to an internal seat owner on your Accountability Chart. The internal seat owner is ultimately accountable for the results that the vendor produces.

For example, if you hire an external SEO agency, do not create a seat for them on the chart. Instead, your internal Marketing Manager seat should have a role defined as managing external agency partners and driving web traffic. The Marketing Manager is the one held accountable in your Level 10 Meetings for the vendor's performance.

If you are using a major fractional leader, such as a fractional CFO, they may occupy the actual Finance seat on your leadership team. In this case, their name goes in that seat, and they are fully accountable for the roles of that seat during their contracted hours.

Keep your Accountability Chart focused strictly on internal accountability. This ensures your leadership team maintains direct ownership of all key business metrics and prevents external vendors from becoming operational bottlenecks that you cannot manage.
