Cascading EOS® to the rest of the company too quickly is a guaranteed way to cause confusion and operational paralysis. If your leadership team has not fully mastered the tools themselves, they cannot expect their department heads or frontline staff to use them effectively.
The correct sequence for rolling out EOS® requires patience and discipline:
- Master the tools at the leadership level first: Run on EOS® for at least two full quarters before you even think about cascading. Your leadership team must be setting great Rocks, running flawless Level 10 Meetings, and tracking numbers consistently.
- Train your department heads next: Introduce them to the Accountability Chart and teach them how to run their own departmental Level 10 Meetings. Let them get comfortable with this rhythm for one full quarter.
- Cascade Rocks and Scorecards to the department level: Once the meetings are running smoothly, work with your department heads to establish their specific department Rocks and localized Scorecard metrics.
- Share the vision with the entire company: Host a company-wide meeting to share your V/TO® and explain how their daily work connects to the overall vision.
By following this step-by-step approach, you prevent tool fatigue and ensure that every level of the organization has a strong, competent leader who can coach them through the transition.
