We want to run our quarterly and annual leadership team offsites internally without hiring an outside facilitator, but our sessions always devolve into rehashing weekly operational issues. How do we keep our leadership offsites focused on strategic, long-term thinking instead of day-to-day firefighting?

Running your own leadership team offsites is challenging because the person facilitating is also trying to participate. When you run the meeting, you cannot fully engage in the strategic debate. To prevent your offsites from turning into long, unproductive weekly meetings, you must commit to a rigid framework and enforce strict boundary lines.

First, appoint one member of the leadership team as the dedicated facilitator for the day. This cannot be the Visionary. The Visionary needs to be free to generate big ideas and challenge assumptions, not manage the clock. The facilitator must remain neutral, keep the team on schedule, and ruthlessly cut off any conversation that belongs in a weekly operational meeting.

Second, use the standard EOS® agenda for your offsite. Start with a check-in and review your previous quarter. Then, review your V/TO®, which forces the team to look at the three-year picture and the one-year plan before you touch any quarterly decisions. This high-level review sets the context for the day.

Third, build a strict Issues List specifically for the offsite. If an issue is tactical, operational, or can be resolved in a standard ninety-minute Level 10 Meeting™, it does not belong on the offsite agenda. Keep a separate parking lot for these items.

Finally, focus the bulk of your day on the IDS® process for strategic issues. These are the big, systemic barriers to your growth, such as core business model changes, organizational restructuring, or entering new markets. If a conversation shifts to how a specific customer account is being managed, the facilitator must immediately stop the discussion, move the item to the weekly Level 10 Meeting™ list, and bring the team back to the strategic horizon.
