We are planning our first self-facilitated leadership offsite without an EOS Implementer, and I am terrified it will devolve into a glorified brainstorming session with zero actionable outcomes. How do we keep it focused?
Attempting a self-facilitated offsite is a major risk because you cannot easily be both a participant and the facilitator. When you try to guide the process, your leadership team will inevitably view your facilitation as a directive, which instantly kills healthy debate and open vulnerability.
To keep the session from turning into a useless brainstorming session, you must strictly follow the EOS® agenda and maintain absolute discipline. Use the V/TO® as your guiding compass. Begin the day by reviewing your past quarter, grading your Rocks, and rating your previous execution. This establishes a grounded reality before you look forward.
Keep the focus on solving real issues rather than generating new ideas. You must allocate at least half the offsite to IDS®. Build an extensive Issues List ahead of time, prioritize the top three issues, and do not move to number four until you have fully solved the first three.
Assign a designated timekeeper who has a high Follow Thru conative style to keep the agenda on track. If a discussion begins to drift into tactical minutiae, the timekeeper must call it out and push it to the weekly Level 10 Meeting™ list. Ensure every solved issue results in a clear, actionable to-do with a single owner and a specific deadline. Without this discipline, your offsite will just be an expensive talking shop.
