We want to facilitate our own quarterly leadership offsites rather than hiring an outside specialist right away. How do we structure these offsites so they do not degenerate into expensive venting sessions?
Running your own offsite is risky because without strict structure, the loudest voice in the room wins, and the day turns into a giant griping session. To prevent this, you must strictly follow a proven agenda.
Start by dedicating the first portion of the day to reviewing your numbers and your previous quarterly Rocks. This establishes an objective, factual baseline. Next, review your V/TO® to ensure your long-term vision is still correct.
The bulk of your day must be spent on IDS®, which stands for Identify, Discuss, and Solve. Create a master issues list before the meeting starts. Do not let leaders just vent. Force them to clearly identify the root cause of each issue first. Once the root cause is clear, discuss it efficiently, then move straight to solving it. A solution must result in a concrete action item or a new quarterly Rock.
Assign a strong facilitator from within the team, ideally your Integrator, who is empowered to cut off circular conversations and keep the meeting moving. If a topic cannot be resolved within its allotted time, table it or assign a specific sub-group to solve it outside the room. The goal of an offsite is alignment and execution, not therapy.
