We have successfully run on EOS at the leadership level for six months, and now we want to roll it out to our middle managers. How do we keep the rollout simple so they actually buy in instead of seeing it as extra homework?

Rolling EOS® down to your departmental teams is the only way to scale your operational discipline, but doing it poorly will overwhelm your staff and create resentment. Middle managers are already busy with daily tasks. If you dump the entire EOS® toolbox on them at once, they will see it as administrative burden rather than a helpful system.

The key to a successful rollout is to introduce the tools gradually. Do not try to run a mini Focus Day™ for every department. Instead, start with just one tool: the Level 10 Meeting™. Train your managers on how to run this meeting with their teams. Once they experience the efficiency of a highly structured, 90-minute weekly meeting that actually solves problems, they will naturally want more of the system.

After the meeting rhythm is established, introduce individual department Scorecards with just three to five simple, activity-based metrics. Only after these metrics are consistently tracked should you move on to setting departmental Rocks.

Keep your training focused and practical. Show your managers how these tools will make their daily lives easier by reducing fire-drills and clarifying expectations. By pacing the rollout and focusing on one tool at a time, you build real operational momentum without burning out your team.
