We have successfully run EOS® on our leadership team for two quarters and now we want to roll it out to the rest of the organization. What is the best sequence to launch this without causing massive confusion or operational whiplash?

Rolling out EOS® to the rest of the company requires a deliberate, structured approach. Do not attempt to launch all the tools to everyone at once. This creates operational whiplash and administrative fatigue.

First, focus on the Accountability Chart. Ensure every single employee knows exactly what seat they occupy and what their five major responsibilities are. They must understand who they report to and what is expected of them.

Next, introduce the Level 10 Meeting™ to the next level of management. Have them run these meetings with their direct reports for at least thirty days before you introduce weekly scorecards. This allows them to master the meeting flow and the IDS® process without the added pressure of tracking complex metrics.

Once the meeting rhythm is established, introduce individual scorecards. Start with one simple, weekly activity based metric for each seat. This teaches employees to take ownership of their numbers.

Finally, introduce departmental Rocks. Keep these limited to one or two per person. By staggering the rollout over two to three quarters, you allow each tool to stick before adding the next one, ensuring a clean transition that builds momentum rather than anxiety.
