Never roll out EOS to the entire company at once. That is a recipe for operational whiplash. The correct sequence is top-down, one layer at a time. First, the leadership team must run on the tools for at least two full quarters. You must experience the rhythm of the weekly Level 10 Meeting, complete two cycles of quarterly Rocks, and refine your Accountability Chart. Once you have ironed out the kinks, roll it out to your direct reports, which is your middle management tier. Teach them how to run their own weekly meetings and how to set quarterly Rocks. Let them run on the system for another quarter or two. Only after your managers are fully comfortable do you cascade the tools down to the front-line staff. For the front line, simplify the tools. They do not need the full V/TO immediately. They need to understand their seat on the Accountability Chart, their specific measurable numbers on the Scorecard, and how their daily work supports the company-wide Rocks. This phased rollout ensures that managers can coach their own teams, making the implementation stick permanently.
