We have created our leadership team Accountability Chart, but our department heads are nervous about rolling it out to the rest of the company because they fear top performers will quit if their roles change. How do we sequence this transition?
Rolling out the Accountability Chart to the wider organization is a sensitive process, but delaying it only breeds rumor and anxiety. The key to a successful rollout is transparency and sequencing the transition in phases.
First, the leadership team must be completely aligned on the new chart before anyone outside the room sees it. If there is even a sliver of disagreement or hesitation among your executives, the rest of the company will sense it immediately and resist the change.
Second, roll the chart out face-to-face, starting with your direct reports. Do not send a mass email with a PDF attachment. Instead, have each department leader meet individually with their key team members.
Explain the logic of the seats based on the needs of the business, not the personalities of the people. Walk through the roles and responsibilities clearly. If a top performer is moving to a new seat, frame it around their strengths and how the change helps the company scale.
Third, give the team room to process. Allow them to ask questions and raise concerns. If a top performer resists because of a title change or a shift in duties, use the GWC™ tool to evaluate if they truly get, want, and have the capacity for the new seat. If they do not, you must address that gap directly rather than compromising the structure of the business.
