Our leadership Scorecard ballooned to thirty-five measurables because every department head insisted their metrics were vital, making our Level 10 Meeting drag on. How do we cut this down to five to fifteen numbers without losing visibility?
A Scorecard with thirty-five numbers is not a management tool; it is an uncurated operational dump. When everything is tracked at the leadership level, nothing is prioritized, and the leadership team loses its ability to see the pulse of the business.
The leadership team Scorecard must strictly adhere to the rule of 5 to 15 numbers. These metrics represent the vital signs of the entire enterprise. If you were stranded on an island with only this single sheet of paper each week, you should understand the exact trajectory of your company.
To trim the excess without blind spots, push departmental metrics down to departmental scorecards. Each seat on the Accountability Chart should run its own team meeting with its own 5 to 15 measurables:
- The leadership Scorecard tracks company-wide leading vitals like Total Qualified Pipeline Value, Company Gross Margin, and On-Time Delivery Rate.
- The sales team scorecard tracks outbound activities, demo completions, and contract proposals.
- The operations scorecard tracks scrap rates, cycle times, and shipping delays.
The Integrator must draw the line. Force each department head to pick the single most predictive leading indicator for their seat on the leadership Scorecard. If a secondary metric goes off track, it will trigger an issue inside the departmental meeting before it ever threatens the company-wide pulse.
