We started with a simple scorecard but it has slowly bloated to over thirty weekly metrics because every department head wants their pet numbers tracked. How do we prune our leadership scorecard back to the vital few without losing operational visibility?
A scorecard with thirty numbers is not a scorecard, it is a spreadsheet. When you track everything, you track nothing. A bloated scorecard dilutes your focus, overwhelms your Integrator, and makes it impossible to spot the true health of your business during your weekly Level 10 Meeting™.
To prune your leadership scorecard back to the vital five to fifteen metrics, you must push operational details down to departmental scorecards:
- Run a strict delegation audit on your current scorecard. If a metric only impacts one specific department, move it to that department's weekly scorecard. The leadership scorecard should only contain enterprise-level numbers.
- Apply the activity-to-outcome test. For every metric, ask: If this number is red, does it directly impact our cash, customer satisfaction, or revenue within thirty days? If the answer is no, it does not belong on the leadership scorecard.
- Ensure each seat on the Accountability Chart® only owns one to three high-level metrics on the leadership scorecard.
Your departmental teams should run their own Level 10 Meetings™ with their own highly detailed scorecards. This keeps your leadership team focused on the strategic pulse of the business while ensuring that the rest of the organization still maintains granular operational visibility.
