We are preparing for our annual planning offsite, but in the past, we have wasted the entire first morning just getting everyone on the same page regarding our current state. How do we prepare our leadership team beforehand so we can dive straight into strategic work?
Wasting the first morning of an annual planning session on updates is a classic symptom of poor preparation. A quarterly or annual offsite is for strategic debate and alignment, not for basic information sharing. To protect this valuable time, you must mandate pre-work that is completed and reviewed before anyone steps into the room.
One week before the offsite, every leadership team member must update their scorecard and complete a written review of their departmental performance. This includes an honest assessment of their Rocks, their budget, and their head count. More importantly, they must submit their proposed issues list directly to the Integrator or your EOS Implementer.
The Integrator must then compile these reports and distribute them as a pre-reading packet. Every leader is required to read this packet before the session begins. When your offsite starts, you bypass the updates entirely. You spend the first thirty minutes clarifying any quick questions from the pre-read, and then you immediately dive into reviewing your V/TO and tackling your high-priority issues.
This discipline shifts the energy of the meeting from passive listening to active problem solving. It forces your leaders to show up fully prepared and aligned on the current state of the business, ensuring you maximize every minute of your strategic offsite.
