I am hiring my first outside executive to run operations, but I have never managed someone at this level before. How do I onboard them so they actually succeed instead of getting frustrated and quitting?

Bringing in your first true outside executive to run operations is a high-risk transition. If you manage them like a mid-level manager, they will leave. If you hands-off them completely, they will fail. The key is establishing absolute clarity through your Accountability Chart and building a Same Page relationship immediately.

Before their first day, make sure their seat on the Accountability Chart has five crystal-clear, non-overlapping roles. They must know exactly what they are accountable for.

During their first ninety days, schedule a ninety-minute weekly meeting with them. This is not for status updates. Use this time to align on your Core Focus and Core Values. Walk them through your V/TO® so they deeply understand where the business is going.

Do not expect them to solve all your operational problems in the first month. Instead, set one or two clear, realistic Rocks for their first quarter. These should be focused on learning the business, assessing the current team, and identifying inefficiencies.

Most importantly, practice vulnerability. Give them permission to ask tough questions and challenge your legacy processes. Run their onboarding with high integrity and focus on building deep personal trust. By defining their seat clearly and maintaining a rigorous meeting pulse, you ensure they integrate smoothly and start driving real enterprise value early on.
