I am currently sitting in four major seats on our Accountability Chart and find myself constantly conflating my responsibilities during leadership meetings. How do I practically wear these different hats throughout the week without letting my responsibilities bleed together and confuse the team?

When you are an owner wearing multiple hats, the biggest danger is losing clarity on which role you are operating in at any given moment. If you sit in the Visionary, Integrator, Finance, and Marketing seats, you will naturally default to the work you enjoy most while neglecting the rest, or worse, you will bring operational chaos to your high-level meetings.

To solve this, you must run your daily and weekly schedule with strict compartmentalization. Treat each seat as a separate job with its own dedicated time blocks. When you are working on marketing, do not answer finance emails.

During your weekly Level 10 Meeting™, you must visually and mentally move between these seats. If you are reporting on marketing metrics, you are speaking as the marketing seat, not the owner. If you are discussing a major cash flow bottleneck, you are speaking as the finance head. Your team needs to see you respect the boundaries of the Accountability Chart so they can do the same.

Keep a running list of your seats and use the delegate and elevate process to systematically offload them. Your ultimate goal, especially if you are preparing for a clean exit, is to vacate these seats one by one. Until you can afford to hire replacements, treat each seat with the professional discipline it deserves. If you treat your four seats as one giant, unstructured job, you will exhaust yourself and stall the business.
