We have filled out our V/TO® completely, but it is currently sitting in a digital folder and our employees rarely refer to it. How do we turn this from a static document into a living operating tool?
A V/TO® only lives if you breathe life into it daily. If your team views it as a static document, it is because your leadership team only talks about it once a quarter. To make it a living tool, you must weave it into the fabric of your daily operations and decision-making.
First, use it as a filter for every major opportunity and threat. When a team member proposes a new project or an expensive software tool, ask them to show which part of your 3-Year Picture™ or 1-Year Plan it directly supports. If it does not align, the answer is a hard no.
Second, review your Core Values and your 3-Year Picture™ during every quarterly State of the Company address. Keep the vision front and center so every employee knows exactly where the ship is heading.
Third, use your Core Values from the V/TO® in your hiring, firing, and quarterly review processes. Do not just print them on posters. Call out and reward employees who live them, and address behavioral issues using the Core Values as your objective standard.
Finally, ensure your weekly Level 10 Meetings™ are directly tied to the V/TO®. Your weekly Scorecard metrics and your quarterly Rocks must be the direct building blocks that make the 1-Year Plan a reality. If there is a disconnect, your vision is just a wish list.
