We are preparing for our next quarterly offsite, but my leadership team treats it like a long status meeting instead of a strategic reset. How do we force them to raise their gaze and focus on the future of the company?

Quarterly offsites are not meant for looking backward or rehashing the daily grind. If your team is stuck in the weeds, it means you have failed to establish a clear boundary between operational updates and strategic planning. To fix this, you must change how you prepare.

Before the offsite, require every leader to submit their departmental updates and Scorecard metrics in writing. This material should be read in advance, not presented live. The offsite agenda must be fiercely protected for big-picture issues, reviewing your V/TO®, and setting corporate Rocks for the next ninety days.

When a leader tries to pull the conversation back into tactical, day-to-day problems, you must immediately call it out and push that item to the Issues List for your weekly Level 10 Meeting™. Use the principles of Our Charter to set the expectation that the quarterly meeting is a space for strategy and structure.

If the team still struggles to stay high-level, appoint one member as the gatekeeper whose sole job is to flag operational storytelling. Your goal is to spend eighty percent of the day doing IDS® on strategic roadblocks. Aligning your team around the 3-Year Picture and the 1-Year Plan requires intense focus that cannot be achieved if you are still discussing last week's operational hiccups.
