We have a critical operational metric that has been red for two months, and every week we spend fifteen minutes of our Level 10 Meeting listening to excuses instead of fixing it. How do we transition a chronically failing weekly scorecard number into a permanent solution?

When a weekly Scorecard metric is red for consecutive weeks, your Level 10 Meeting can easily devolve into repetitive stories, excuses, and wasted time. This happens because the team is treating a systemic issue as a weekly task update.

To break this cycle, you must enforce a strict rule: if a metric is red for three consecutive weeks, it must be dropped down to the Issues list to be systematically solved using the IDS (Identify, Discuss, Solve) process.

During the IDS session, the leadership team must determine if the target is realistic, if the process is broken, or if the seat owner is struggling. If the issue requires a significant, multi-week effort to fix, you must turn it into a quarterly Rock.

For example, if weekly lead generation is consistently red because your outbound software is outdated, your marketing seat owner cannot fix it in a week. It needs to be a Rock to source and implement a new system.

Do not let a red number become background noise. If your team gets comfortable seeing red week after week, you lose your data-driven culture. Force the issue into IDS, find the root cause, and either adjust the target or build a plan to fix the system.
