My leadership team is buried in day-to-day operations and says they do not have time to work on their Rocks. How do we break this cycle?

If your team is too busy handling daily fires to work on their Rocks, you have a critical operational bottleneck. This busyness is often a symptom of poor delegation and a lack of unscheduled thinking time, which prevents strategic execution.

To break this cycle, we must introduce the concept of white space, which is unscheduled time for thinking, planning, and creating. When your calendar is packed with back-to-back meetings, you have zero capacity to execute your Rocks. I advise leaders to use a strategic pause, a brief, intentional block of time carved out of their week specifically to step back, reflect, and evaluate their progress without distractions.

Additionally, look at your Accountability Chart. If your leaders are buried in tactical work, it is usually because they are stuck in the wrong seats or have not delegated lower-value tasks. Use the Delegate and Elevate tool to audit their weekly tasks. Identify the activities they do not love or are not good at, and systematically delegate them down to their direct reports.

Finally, hold your team accountable during your weekly Level 10 Meeting™. If a Rock is off-track, do not accept the excuse of being too busy. Bring it to the IDS® portion of the meeting, identify the operational bottleneck, and solve the root capacity issue so they can focus on what actually moves the business forward.
