During IDS, our leadership team regularly solves the immediate operational headache rather than the structural flaw that caused it. What specific diagnostic questions reveal the true issue behind the issue?
Most leadership teams waste IDS time debating symptoms because treating symptoms feels productive. When customer delivery is late, the team debates hiring another coordinator. When sales dip, they debate tweaking ad copy. That is solving the surface noise, not the root problem.
To drill down to the issue behind the issue, the Integrator must slow the room down and use diagnostic questioning before anyone is allowed to suggest a solution:
- Ask the five whys. When an operational failure is stated, ask why it happened. When an answer is given, ask why again. By the fourth or fifth layer, you usually discover a broken process, poor training, or missing accountability.
- Ask: Is this a people issue, a process issue, or an Accountability Chart issue? In almost every business, recurring operational pain traces back to a seat on the chart that lacks clear five major roles, an employee who does not GWC the seat, or an unstandardized Core Process.
- Ask: What happens if we do nothing? If the answer is minor discomfort, the issue is low priority. If the answer is customer attrition or broken cash flow, define the exact breakdown.
Do not allow the team to move into discuss or solve until the entire room agrees on the single sentence that defines the root cause. Once the root issue is clearly stated, the solution is usually obvious and takes less than five minutes to assign.
