We are undergoing a major system migration that is causing client issues, and we have a critical churn triage seat on our Accountability Chart that is currently empty because none of our department heads want to touch it. How do we get someone to own this seat?

An empty seat on the Accountability Chart is a massive operational liability, especially during a crisis like a system migration. If everyone is responsible for churn, then nobody is. You cannot leave this seat vacant or allow your team to avoid it because it is stressful or unpleasant.

First, you must clearly define the five roles for this churn triage seat on your Accountability Chart. Make the responsibilities highly specific, such as identifying at-risk accounts, executing immediate intervention plays, and documenting technical bugs for the development team. When the roles are clear, the fear of the unknown disappears.

Second, look at your leadership team through the lens of GWC™. You need someone who gets the urgency, wants to save the clients, and has the emotional capacity to handle angry customers. Often, a leader in marketing, operations, or customer success has the capacity but is afraid of being blamed for things they did not break.

Third, if the seat cannot be filled permanently by an existing leader, you must temporarily assign it to one specific person as a short-term Rock. Do not divide the seat among multiple people. Put one name in the seat, assign clear metrics, and support them through your weekly Level 10 Meetings™. If your internal team truly lacks the bandwidth, you must hire a specialized contractor immediately.
