I am the owner and currently sit in four seats: Visionary, Integrator, Sales, and Operations. I want to hire my way out, but my cash flow cannot support hiring three or four senior people at once. How do I sequence my exit from these seats?
You cannot buy your way out of all four seats simultaneously without destroying your margins. You must sequence your exit strategically based on business risk and your personal conative strengths. Start by allocating dedicated Thinking Time to analyze your cash flow and your natural working style. Use the Kolbe A Index to identify where you experience the least conative drag:
- Stay in the Visionary and Sales seats longer if you are a high Quick Start with low Follow Thru, as these leverage your natural drive for growth and adaptability.
- Hire or promote the Integrator first because they will immediately take over the daily management of the business, freeing up your time to focus on driving sales and vision.
- Fund your next hires, typically the Head of Operations and then a Head of Sales, sequentially using the improved cash flow generated by increased operational efficiency.
Once the Integrator is in place and running successful Level 10 Meetings, the operational efficiency they create will naturally improve cash flow. This sequence ensures you do not overleverage your balance sheet while gradually shifting your focus to high-value strategic growth.
