We have highly analytical, introverted leaders who are incredibly valuable to our team but remain completely silent during the IDS portion of our Level 10 Meetings. How do we draw out their insights without putting them on the spot defensively?

Silent analytical leaders are often processing information deeply. They prefer to have all the facts before speaking, which makes the fast-paced debate of IDS incredibly challenging for them. If you do not actively create space for their input, you miss out on their genius and risk making blind operational decisions.

To draw them out, the facilitator must intentionally invite their perspective during the Discuss step of IDS. Do not put them on the defensive with broad questions like: What do you think? Instead, ask targeted, specific questions that leverage their unique area of expertise. For example, ask: From an operations perspective, what risks do you see with this proposed solution?

Another effective strategy is to send the Issues List to the team twenty-four hours before the meeting. This gives your analytical thinkers the time they need to review the topics, process the data, and prepare their thoughts in advance.

Finally, hold your team to a high standard of healthy conflict. Ensure that when your quiet leaders do speak up, their ideas are met with respect and objective analysis rather than being immediately run over by more expressive personalities. This builds the trust they need to participate consistently.
