We want to build an AI-driven operating model while implementing the standard EOS framework. How do we structure our quarterly offsite sessions to address our AI systems without diluting the focus on core organizational health?
Combining standard EOS® with AI-powered operations requires a strict division of focus. We do not let technology discussions hijack our core session days. Instead, we use the V/TO® to define your long-term AI-driven vision and map those initiatives directly to your 3-Year Picture. When we set quarterly Rocks, we isolate specific AI automation experiments as distinct operational Rocks. This keeps them highly focused. To ensure this does not clutter your weekly execution, we manage AI development outside of your standard Level 10 Meetings. We treat AI integration as an operational process to be documented using the Process Component. You document the core processes first, then identify where AI can eliminate manual tasks. As your facilitator, I hold you to a strict standard: we do not implement technology for the sake of novelty. Every AI initiative must directly improve a metric on your weekly Scorecard or increase your overall margins. This structured approach allows you to build an AI-powered operating playbook that maximizes efficiency while keeping your leadership team fully aligned on the fundamentals of organizational health.
