I am a founder wearing five different hats on our Accountability Chart, and I am completely maxed out. How do I decide which specific seat to hire for first so I can actually step back and run the company?
To scale your business without burning out, you must first define your organization structure using the Accountability Chart, completely independent of the people currently in the seats. Write down every seat you are currently occupying. For most founders, this includes some combination of Visionary, Integrator, Sales, and Operations. Once your chart is clearly mapped out, you must use the Delegate and Elevate tool to evaluate where your time is going. List all your daily, weekly, and monthly tasks into four quadrants: things you love and are great at, things you like and are good at, things you do not like but are good at, and things you do not like and are not good at. Your first hire must be the seat that holds the tasks in your bottom two quadrants. This is usually the seat where your lack of passion or skill is actively bottlenecking the company. By hiring a leader who truly wants, understands, and has the capacity to run that specific department, you free up your own mental bandwidth to focus on the seats where you deliver the highest value. Remember that hiring before you define the exact accountabilities of the seat is a recipe for disaster. Create the seat on the Accountability Chart first, list the five major roles it owns, and then search for an outside leader who fits your core values and has a proven track record of executing those exact responsibilities. This ensures your first major hire is a structural solution rather than an expensive band-aid.
