We are ready to cascade EOS® down to our department heads and supervisors. What is the best sequence to roll out these tools to our middle managers without overwhelming them?
Cascading EOS® requires a deliberate, step-by-step sequence. If you try to dump the entire system on your middle managers all at once, they will reject it as micromanagement. Start with the Accountability Chart. Sit down with your managers and clearly define their seats, roles, and expectations. Get their buy-in on what they are actually responsible for. Once the seats are clear, introduce the weekly Level 10 Meeting™. This is the single most powerful tool for immediate relief. Show them how the L10 structure will save them time by replacing random, disruptive check-ins with one highly focused weekly meeting. Run these meetings with them for at least four weeks before introducing the next tool. Once the meeting rhythm is established, work with them to define three to five simple Scorecard metrics for their department. Finally, teach them how to set and run Rocks. By breaking the rollout into phases over a ninety-day period, you give them time to build confidence and see the value of each tool. Never cascade the V/TO® details until they have mastered the daily execution tools first. When middle managers realize that EOS® actually makes their job easier and gives them more control over their team, the initial resistance will dissolve.
